How a multi-language marketing operation was redesigned around AI — cutting turnaround from weeks to hours, without adding headcount.

The situation
An established business with marketing and sales operations across multiple Indian languages was spending a month — sometimes more — producing the poster designs and promotional materials it needed for each campaign cycle. The process involved multiple handoffs, translation delays, and a design queue that was always oversubscribed.
The approach
Rather than adding headcount or switching tools, we mapped the existing workflow step-by-step: where the time actually went, what required human judgment, and what was repetitive template work that could be handled upstream.
The solution was a structured AI pipeline that:
- Drafted language variants directly from a single brief
- Generated layout-ready design candidates in the brand's existing style
- Routed only the exception cases — unusual languages, custom requests — to the team for review
The outcome
Same-day turnaround on standard campaigns. The team's time shifted from producing materials to reviewing and approving them — a fundamentally different job, and a more valuable one.
No new hires. No new software licences beyond what was already in use.
